Three Interview Questions for Process Improvement Consultants

Q1. “Tell me about a time you redesigned a process to achieve a specific business outcome. What was the problem, and what measurable results did you deliver?”
Why it matters: Process improvement is sometimes seen as something Business Analysts (BAs) do – but it’s really about solving high-value problems tied to business objectives (not just tweaking workflows). You want a consultant who can connect process changes to outcomes like cost savings, cycle time reduction, or quality improvements.
Q2. “How do you identify which processes to improve first?”
Why it matters: There are a couple layers to this. Firstly, a good process consultant should know the tools and techniques to properly prioritize work, and will also describe how they factored in the business’ strategic goals. But secondly, work doesn’t get prioritized just because a slide in a Powerpoint presentation says so; the actual decision is made in collaboration with senior leaders. A strong consultant will describe not only their workflow for developing the recommendation, but also the steps they took to gain buy-in.
Q3. “Describe a time you balanced standardization with flexibility. How did you decide what to standardize and what to adapt?”
Why it matters: There’s the textbook approach, and then there’s reality. Your primary goal isn’t a technically perfect process; it’s the measurable savings and efficiency gains that will help your business perform better. You want to hear how they think about trade-offs, how they flex frameworks, and how they balance the need for your business to be both consistent and adaptable.
